Define every metric and source

Record the system, report, filter, date range, owner and calculation for each measure. A dashboard is not reliable when different people can produce different numbers from the same label.

Build validation and approval into the timetable

Agree data cut-off times, checks, exception handling, commentary responsibilities and final approval. The preparation team should flag unusual movement rather than silently changing data to fit expectations.

Keep interpretation with accountable management

An outsourced team can prepare accurate information, trend summaries and exception lists. Management remains responsible for conclusions, decisions and any formal reporting obligations.

Review reports periodically and remove measures that no longer support a decision. Reporting should reduce uncertainty, not create recurring administrative work without a clear user.
